AI Training ROI: How to Measure What Matters Beyond Completion Rates
Most organisations measure AI training by completion rates. That tells you nothing about impact. Here's a practical framework for measuring what actually matters at 30, 60, and 90 days.
Your AI training programme has a 94% completion rate. Congratulations. That number means almost nothing.
Completion rates tell you one thing: people clicked through the modules. They don't tell you whether anyone is actually using AI tools differently, whether productivity improved, or whether the £200,000 you spent on training produced a return.
Most L&D teams know this. They report completion rates anyway because they're easy to measure and they look good in a quarterly review. Meanwhile, the real question — "Did this training change how people work?" — goes unanswered.
Here's how to answer it.
The Completion Rate Illusion
A 2025 study by Josh Bersin found that organisations with the highest training completion rates had no statistically significant difference in AI tool adoption compared to organisations with average completion rates. Let that sink in. Finishing the course didn't predict whether people actually used what they learned.
This happens because completion measures exposure, not competency. An employee can complete a 90-minute Copilot training module while checking email on a second screen. They get the green tick. The LMS records it as success. And three weeks later they're still doing everything manually.

The 30/60/90-day framework works because it measures behaviour change at three critical windows:
Day 30: Initial adoption. Are people attempting to use what they learned? This isn't about proficiency — it's about whether the training created enough momentum for people to try. At day 30, you're measuring frequency of use, not quality of use.
Day 60: Sustained use. The novelty has worn off. The people who were curious tried the tools and either kept going or reverted to old habits. Day 60 separates genuine adoption from compliance theatre. If usage drops significantly between day 30 and day 60, your training had a motivation problem, not a knowledge problem.
Day 90: Integration. This is where you find out whether the training actually worked. At 90 days, AI tools should be part of normal workflow — not something people consciously decide to use, but something they'd notice if it disappeared. Day 90 is where you measure real impact.
Three Metrics That Predict Training Impact
Forget smile sheets. Forget completion certificates. These three metrics, measured at 30, 60, and 90 days, will tell you whether your AI training programme is actually working.
1. Tool Adoption Rate
What it measures: The percentage of trained employees actively using AI tools in their daily work.
How to measure it: Most enterprise AI platforms (Microsoft 365 Copilot, Google Workspace AI, Salesforce Einstein) have usage analytics built in. Pull monthly active user data by team and compare pre-training vs. post-training usage.
Benchmarks:
- Day 30: 60-70% should have used the tools at least once that week
- Day 60: 40-50% should be using tools at least 3 times per week
- Day 90: 30-40% sustained daily or near-daily use is considered strong
If your day 30 number is below 40%, the training didn't create enough initial momentum. If day 30 is high but day 60 drops sharply, people tried the tools but hit friction — which means your training didn't address real workflow integration.
2. Time-to-Proficiency
What it measures: How long it takes an employee to go from "trained" to "competent" — meaning they can use AI tools independently without support.
How to measure it: Track support ticket volume related to AI tools, manager-reported proficiency assessments, and self-reported confidence surveys. Triangulate all three — self-reported confidence alone is unreliable.
Benchmarks:
- Basic AI tool use (prompting, simple automations): 2-4 weeks
- Workflow integration (embedding AI into daily processes): 6-8 weeks
- Advanced use (building custom solutions, training others): 12+ weeks
Why it matters: If your training promises proficiency in a half-day workshop, your employees are being set up to fail. Time-to-proficiency data tells you whether your training timeline is realistic and where people get stuck.
3. Manager Reinforcement Score
What it measures: Whether managers are actively supporting and reinforcing AI adoption in their teams.
How to measure it: Survey employees at day 30 and day 60 with three questions:
- Has your manager discussed how AI tools apply to your role? (Yes/No)
- Has your manager used AI tools visibly in team settings? (Yes/No)
- Do you feel supported in experimenting with AI tools at work? (1-5 scale)
Why this is the most important metric: Manager behaviour is the single strongest predictor of training transfer. Research from the Center for Creative Leadership shows that when managers actively reinforce training, application rates increase by 340%. When they don't, most training evaporates within two weeks — regardless of how good the content was.
If your Manager Reinforcement Score is low, no amount of improved content will fix your adoption problem. You need to train the managers first.
How to Set Up a Measurement System
You don't need expensive analytics platforms to start measuring properly. Here's a practical setup that works for most organisations:
Week 1: Baseline
Before training begins, capture:
- Current AI tool usage rates (from platform analytics)
- Current self-reported AI confidence (quick 5-question survey)
- Current workflow efficiency for target processes (pick 2-3 specific metrics)
Day 30: First Check
- Pull AI platform usage data (compare to baseline)
- Send employee survey (5 minutes, max 8 questions)
- Brief managers on their team's adoption data
Day 60: Course Correction
- Pull updated usage data (looking for sustained vs. declining use)
- Manager Reinforcement Score survey
- Identify teams with low adoption — intervene with targeted support
- This is your decision point: is the training working, or do you need to adjust?
Day 90: Impact Assessment
- Final usage data pull
- Time-to-proficiency assessment (manager + self-reported)
- Calculate actual ROI: compare productivity metrics for trained vs. untrained groups
- Build your business case for the next round of investment
The Report That Matters
At day 90, you should be able to answer four questions:
- What percentage of trained employees are actively using AI tools? (Tool Adoption Rate)
- How long did it take them to become proficient? (Time-to-Proficiency)
- Did managers support the change? (Manager Reinforcement Score)
- What measurable impact did adoption have on business outcomes? (ROI calculation)
If you can answer these four questions with data, you've done something 70% of L&D teams can't: prove that your training programme actually worked.
